As a promising option in the heavy-duty logistics sector, hydrogen fuel cell vehicles are widely applied in freight transport. However, high operating costs, inadequate supporting facilities and technical bottlenecks hinder their large-scale application. This paper takes the Beijing-Tianjin-Hebei urban agglomeration as a qualitative case to explore hydrogen logistics from the perspective of ecological economics and management. Based on existing literature and industrial data, it constructs a conceptual framework and analyzes the mechanism of key influencing factors. The results show that balancing energy supply and freight demand, optimizing incentive and subsidy mechanisms, rationalizing scenario planning, and conducting risk control via standards and data can guarantee the sound development of hydrogen logistics. Different from traditional studies focusing on vehicle substitution, this research takes regional transformation management as the core and enriches relevant studies in this field. For domestic urban agglomerations committed to developing green freight corridors, advancing the sharing of hydrogen refuelling facilities and implementing efficiency-oriented support policies, the proposed management suggestions are informative and practical.
